In a recent conversation with Moneycontrol, Zerodha’s Chief Technology Officer Kailash Nadh shared a surprising statistic: in the past four years, the fintech giant has hired only five new employees for its tech team—three of them in just the last year. Despite a rapidly growing business, the tech team remains at around 35 members.

Why such extreme selectivity?

According to Kailash Nadh, Zerodha places more importance on team chemistry and long‑term alignment than on headcount. “We don’t even use the word ‘talent’,” he quipped, explaining that their milieu is built around people who share philosophies and work well together—not simply high performers hired in volume.

He noted that only two members have left the tech team in the past decade, underscoring a culture of retention and cohesion rather than churn.

A lean team powering scale

Challenging conventional wisdom, Nadh said there’s no direct correlation between linearly increasing tech headcounts and business metrics like users or revenue. “It’s absolutely possible for a really small team to build massive systems that scale to really massive numbers.” He sees fast-growing engineering teams as a possible anomaly in today’s tech industry.

This lean‑by‑design model has enabled Zerodha to operate with agility and minimal overhead, while maintaining quality and responsiveness through automation and close collaboration.

Frequent reports of glitches on busy trading days have fueled debate over whether such a lean structure is sustainable long term.

This strategy reflects a shift in software development and infrastructure management: minimalist, stable, highly skilled teams can support massive scale if backed by smart tooling, efficient processes, and strong culture. Programming languages like Go, Rust, Python and modern functional paradigms empower teams to ship with fewer specialists. Smaller teams also avoid the coordination overhead common in large engineering organizations.
